I designed Latin America's largest circular economy bootcamp, and published its full methodology

Anchor metric: 400+ university students and 111 innovative ideas across 4 regions of the country (2020 edition). Tecnológico de Monterrey documented it as the largest in Latin America in its category.

Context

The HEINEKEN Green Challenge opened its call and expected sustainable projects. The problem is that a competition doesn't build capacity: it harvests it. If people don't know how to structure a circular economy idea, the call receives intention, not projects.

REDUX was born from that observation. I designed it from scratch as the HGC's pre-launch: build the innovation culture first, then ask for the projects.

Calling for projects without training produces two failures at once. On one side, poorly built projects that don't survive the first evaluation. On the other, people who rule themselves out because they don't know where to start and never apply.

And in 2020 the problem doubled: I had to train hundreds of people in circular economy, a topic almost no one understood, and do it without being able to bring them into a room.

The funnel breaks before it exists.

Action

I was responsible for:

  • Conceiving the program and designing its full methodology, from scratch.
  • Aligning the content with the Sustainable Development Goals.
  • Adapting the methodology to the virtual format during the pandemic.
  • Coordinating operations across the 4 regions and partnerships with government, private sector, universities, and the ecosystem.
  • Establishing participation rules and inclusion conditions.

I was not responsible for:

  • The HEINEKEN Green Challenge call itself, the program REDUX fed into.
  • Selecting the HGC's winning projects.
  • The subsequent incubation of finalists, which went to Tec Lean.

System built:

  1. I designed an 8-activity sequence that takes a team from zero to a pitch deck: Impact Gaps Canvas, divergent idea generation, buyer persona and empathy map, value proposition, Business Model Canvas, business model, financial model, and pitch deck.
  2. I structured the program into 3 verticals, so the methodology would land on concrete problems: EcoDesign, SME Digitalization, and Environment and Primary Activities.
  3. I regionalized it into 4 zones (northwest, northeast, southeast, and west-central) with their own finalists, instead of a single national final that would have concentrated everything in the center of the country.
  4. I published the full curriculum in 34 open videos. The methodology doesn't live in an internal organizational PDF: anyone can run it.
  5. I versioned it by theme according to the HGC edition it fed: REDUX Agro for sustainable agriculture, REDUX Energy for energy efficiency.

Trade-offs: I published the full methodology in the open instead of keeping it as the program's proprietary asset. I gave away the content's competitive advantage in exchange for reach: any university or government could run the activities without asking us for permission. It was the right decision for the objective (building capacity in the country) and the wrong one for capitalizing on the program as a product.

Consolidation note (07/11/2026): the file claimed "200+ people trained" across five editions. Reflection

I published the full curriculum and never signed it as a product. Today the methodology circulates, people use it, and there's no way to track that use or bring the authorship back to me: I gave away the asset without keeping the brand. The lesson isn't "don't publish in the open." It's that opening the content and capitalizing on authorship aren't incompatible, and I did the first without doing the second. Transferable: when the program is the methodology, the asset isn't the event, it's the curriculum. Treat it as a product from day one.
